LEADERSHIP STARTS LONG BEFORE YOU LAND THE JOB

Leadership shapes far more of our lives than most people realize. It influences how we make decisions, manage conflict, regulate emotions, set boundaries, pursue goals, and take responsibility for our impact on others. Long before leadership becomes a title, it is already at work, in families, friendships, classrooms, communities, and eventually workplaces. Yet, most people are never explicitly taught how to lead.

What many of us learn instead is compliance, performance, and achievement. We learn how to meet expectations, follow rules, and produce outcomes. However, leadership, the ability to direct oneself with clarity, discipline, and integrity, and then extend that capability to others, is rarely intentionally developed.

The Missing Foundation

Research across psychology and leadership studies consistently points to self-leadership as the foundation for effective leadership. Self-leadership includes self-awareness, emotional regulation, values alignment, accountability, and the ability to reflect before reacting. It is the capacity to lead one's own thoughts, behaviors, and choices with intention.

WHEN ORGANIZATIONAL DESIGN UNDERMINES LEADERSHIP

The age-old question of strategy versus tactics. Who owns strategy? Who owns tactical work? There are leaders, often well-intentioned and deeply committed, who believe their role is primarily tactical and operational. They manage work, solve problems, unblock issues, and ensure ex*****on happens. In many organizations, this mindset is not only tolerated; it's reinforced and rewarded. Yet, when a leader reaches the director level or above, the role fundamentally shifts. Or at least, it should. At that level, the job is no longer about doing the work or even managing the work. It is about shaping direction, aligning systems, making tradeoffs, and ensuring the organization is positioned for what comes next. In other words, the work becomes strategic. So the real question isn't whether directors should be more strategic. Research is clear...they should. The more interesting, and more uncomfortable, question is this: Is your organization designed in a way that actually allows them to be?

DOES YOUR LEADERSHIP TEAM NEED TO LEVEL UP?

Sit quietly in enough leadership meetings, and a pattern begins to emerge. This pattern goes beyond what is being said and focuses on what drives it. You can see the stories people tell themselves in real time... stories that reveal their posture, certainty, and, ultimately, their decisions. Egos surface, often subtly. Positions are defended, territory is protected, feelings are expressed with confidence and authority, all presented as if they are the objective truth. Yet when you look more closely, those "truths" are rarely grounded in data, research, or a systemic understanding of the organization. More often, they are preferences, deeply held, emotionally charged preferences, masquerading as facts. This isn't a moral failure but a human one, and it's far more common in leadership teams than most are willing to admit…….

DEVELOPMENT THAT RESPECTS THE PERSON, NOT JUST THE POSITION

Organizations are investing more in people development than ever before, and that's a good thing! Development signals care, commitment, and a belief in potential. If you know me, then you know I'm a lifelong learner and a strong advocate for helping people excel in the roles they occupy. When development is done well, it strengthens performance, deepens engagement, and builds healthier organizations. Where we start to get off track is not whether we develop people, but how we decide what that development should look like, and who gets to decide. Too often, development is something done to people rather than with them.

The Well-Intended Trap of Imposed Growth

Many organizations operate under the implicit assumption that growth follows a linear, upward trajectory. High performers should become managers, managers should become senior leaders, and senior leaders should aspire to executive roles. Development opportunities are then aligned to this assumed path. The problem? Not everyone wants the same destination. When leaders project their own career stories, values, or ambitions onto others, without deeply understanding what those individuals actually want, we turn development into a form of quiet coercion…..

LOVE without ACCOUNTABILITY is RECKLESS.

ACCOUNTABILITY without LOVE is HARSH.

Both are needed in PARENTING (and leadership).

Love answers the question, “Am I safe with you?”
Accountability answers the question, “Can you trust me to help you become who you’re capable of being?”

When parents lead with love but avoid accountability, children feel protected but not prepared. When parents lead with accountability but withhold love, children may comply but they don’t internalize values, and they don’t develop self-trust.

The work is learning how to hold boundaries without withdrawing connection. That means consequences that are clear, predictable, and rooted in teaching, not emotion, fear, or control. It also means staying present when your child is uncomfortable, disappointed, or dysregulated instead of rescuing them from those feelings or punishing them for having them.

Love says, “I’m with you.” Accountability says, “I believe you can do better.” Together, they teach a child how to regulate themselves, take responsibility, and repair when they fall short…skills they will need long after your rules no longer apply.

If you remove either one, you’re not being kind, you’re being incomplete.

• Your workload increases before your authority does
• Your pay rarely reflects the emotional and cognitive load
• You’re expected to “figure it out” with very little real training
• You stop being rewarded for doing the work and start being accountable for others’ work
• People skills become more important than technical skills. So many new leaders trip over this one 💯

No one tells NEW leaders that the hardest part of leadership isn’t the role, it’s the transition. You move from being valued for what you produce to being responsible for how others perform, feel, and grow. Most organizations promote people into leadership without ever teaching them how to actually lead.

Capability is built and Capacity is cultivated🤔🤔🤔

Some people just can’t give you what you’re asking for and it doesn’t necessarily mean it’s because they don’t care or because they are trying to intentionally hurt you. Those types of people do exist but that’s not what I’m talking about here! I’m talking about people who simply don’t have the capability or capacity yet.

We forget that capability has to be built and capacity (mental, emotional, physical, or spiritual) has to be cultivated. You can’t demand what someone hasn’t yet learned to carry and you shouldn’t punish them for being where they are.

However, YOU have to understand what you’re willing to tolerate, what you truly need, if someone (something or some place) is capable of meeting that need, and when it’s time to release the expectation or change environments. Remember, everyone has potential but potential isn’t always fully realized. Potentiall takes intentional work to come into fruition.

Sometimes love means giving grace.
Sometimes it means giving space.
Both require wisdom. ✌🏽💖

WHY LEADERSHIP STILL MATTERS IN EVERY ROLE

In every professional environment I engage with, I see the same quiet truth: leadership isn’t a title but a daily practice. Whether you’re an emerging leader, a mid-career manager, or a seasoned executive, the real question isn’t “Am I in a leadership position?” but “How am I showing up as a leader?” When we shift our gaze from role to influence, we see that leadership matters because it shapes behaviors, relationships, systems, and ultimately, the results.

A comprehensive review of leadership studies confirms this reality. Zeb, Ahmad, and Saeed (2018) observed that leadership effectiveness and organizational performance are not simply correlated but are instead entwined in complex ways that vary by culture, context, and system. Their work reminds us that leadership must adapt to its environment rather than rely on a one-size-fits-all formula.
