The 𝐊𝐅𝐅 𝐒𝐜𝐡𝐨𝐥𝐚𝐫𝐬 wrapped up their journey through Sun Tzu’s 𝐓𝐡𝐞 𝐀𝐫𝐭 𝐨𝐟 𝐖𝐚𝐫 with Chapters 12 and 13, riveting in flasked dissection, commentary, and exchange of ideas.

While the book speaks through the language of warfare, its lessons extend far beyond the battlefield. Chapter 12 reminds us of the power and consequences of decisive action, while Chapter 13 emphasizes the value of information, intelligence, and knowing what lies beyond what is immediately visible. Together, they remind us that effective action is rarely born from impulse alone, but it is shaped by preparation, awareness, and the ability to understand the situation before making a move.

Throughout the discussions, The Art of War became more than a study of strategy. It became an invitation to examine how we respond to uncertainty, how we make decisions with limited information, and how understanding the people and circumstances around us can shape the outcomes we pursue. The battlefield may change, but the need for discernment remains.

The 𝐊𝐅𝐅 𝐒𝐜𝐡𝐨𝐥𝐚𝐫𝐬 gathered last September 12, 2026 at the KFF Foundation Incorporated’s Foundation Room to discuss Chapter 10 - Chapter 11 on Sun Tzu’s “𝐓𝐡𝐞 𝐀𝐫𝐭 𝐨𝐟 𝐖𝐚𝐫”, translated by James Clavell.

Chapter 10: Terrain
This chapter focuses on the physical geography of the battlefield and how a general must handle it. Sun Tzu outlines six types of terrain, noting that when an army fails, it is rarely due to natural disasters but rather to the six calamities of faulty leadership: flight, insubordination, collapse, ruin, disorganization, and rout. He emphasizes that while a good leader must love their troops like their own children so they will follow them anywhere, they must also maintain strict authority.

Chapter 11: The Nine Situations
This chapter moves from physical land to mind games and battle stages by looking at nine different situations an army can face. These range from "dispersive ground" where soldiers fight near home and get easily distracted to "desperate ground," where they are trapped with no escape. Sun Tzu explains that a smart leader uses the environment to control how their soldiers feel. His most famous lesson is that putting troops on desperate ground forces them to fight with “superhuman bravery” because it is their only way to survive. By understanding these situations, a leader can unite their army and win.

To put this in a business context, Chapter 10 is about choosing the right market and avoiding bad leadership. In business, the six types of terrain are like different kinds of industries. Some markets are easy for anyone to open a business in, while others are dangerous traps where you can lose all your money if you try to leave. Sun Tzu warns that when a company fails, it is usually the boss's fault, not a bad economy. Leaders fail when they are unorganized, don't train their staff, or pick fights with giant competitors they can't beat. A great boss cares for their employees like family to keep them loyal, but also sets strict rules to make sure the work gets done right and;

while Chapter 11 is about using your work environment to motivate your team. The nine situations represent different stages a company goes through. For example, when a company stays in a comfortable, familiar market, employees get lazy and lose focus. But when a company faces a major crisis like almost running out of money where it enters a desperate situation. Sun Tzu explains that a smart boss uses these tough moments to control how workers feel. His main lesson is that when a team knows there is no backup plan and no escape, they stop complaining and work with amazing focus and teamwork just to help the business survive.

The 𝐊𝐅𝐅 𝐒𝐜𝐡𝐨𝐥𝐚𝐫𝐬 gathered last September 5, 2026 at the KFF Foundation Incorporated’s Foundation Room to discuss Chapter 8 - Chapter 9 on Sun Tzu’s “𝐓𝐡𝐞 𝐀𝐫𝐭 𝐨𝐟 𝐖𝐚𝐫”, translated by James Clavell.

One of the key lessons in this book is adaptability. As a proverb goes, “We cannot direct the wind, but we can adjust the sails.” Whether leading a small team or a large organization, leaders must be able to adapt to changing circumstances, market conditions, competitions, and challenges, especially since change is constant in business. Adaptability allows businesses to remain effective despite uncertainty. Moreover, challenges bring uncertainty as there is no single strategy that works for every problem, which is why leaders should carefully assess the situation before deciding a response. Thus, not every battle needs direct confrontation; sometimes negotiation, patience, or strategic withdrawal is more effective.

In addition, another challenge is understanding the condition of the people. Leaders must recognize the physical, emotional, and motivational condition of their team because people cannot perform at their best when exhausted, unmotivated, and in poor condition. Effective leaders adjust workloads accordingly and communicate properly to adhere to their team’s needs, so taking care of employees can improve productivity, morale, and teamwork. Similarly, another way to improve productivity and morale is to lead by example.

A leader’s behavior influences the attitudes and actions of their team; therefore, leaders must demonstrate discipline, responsibility, adaptability, and commitment. Employees are more likely to follow standards that their leaders consistently practice themselves. Furthermore, leaders must practice self-control, as emotions such as anger, fear, pride, and recklessness can affect their judgment and decisions. Ultimately, effective leadership means knowing when to adjust the sails, understanding the people being led, and choosing the right strategy to navigate challenges.

It was a wonderful opportunity, especially for our new scholars, to meet our alumni, hear about their experiences, and learn from the wisdom they generously shared with us:

We were first reminded to be diligent; the road to success may be long and arduous, but it is diligence that helps us get further. Alongside diligence, we are also reminded of the importance of character, which matters more than intelligence or accomplishments. While the latter may open multiple doors of opportunity, the former ultimately leaves a lasting impact. As we continue along this journey, planning is essential, which is why they encouraged us to look beyond the present and envision where we hope to be around 30 or maybe 40 years from now, for the decisions we make today shape the future we aspire to build. And while we work toward that future, we are also taught that embracing failure is part of growth, and that to “fail fast and learn quick” is to recognize and learn from our mistakes, as each is an opportunity to become a better version of ourselves.

However, growth and success are never a personal endeavor. “No man is an island”, to succeed, we need different people with different strengths to help one another along, which is why building genuine connections is important. Genuine connections are attainable through truly listening and taking the time to learn and remember the details about other people, allowing us to connect with them more sincerely. In addition to building these connections, we also learned about navigating challenges and how, when facing problems, a careful and thoughtful approach must be utilized: first, define the problem, then explore the different ways it can be addressed, and determine which approach works best while ensuring that the root cause is being dealt with. These lessons reminded us that success is not simply about reaching our goals, but about becoming better individuals, building meaningful relationships, and learning how to face life's challenges along the way.

We are truly grateful to our alumni for sharing their time, experiences, and wisdom with us. Their stories and lessons will surely stay with us as we continue growing and finding our own paths forward.🐉

The 𝐊𝐅𝐅 𝐒𝐜𝐡𝐨𝐥𝐚𝐫𝐬 gathered last August 22, 2026 at the KFF Foundation Incorporated’s Foundation Room to discuss Chapter 6 - Chapter 7 on Sun Tzu’s “𝐓𝐡𝐞 𝐀𝐫𝐭 𝐨𝐟 𝐖𝐚𝐫”, translated by James Clavell.

People commonly agree that when an opponent is stronger than oneself, it would be wiser not to engage at all. After all, defeat is a guarantee when you’re at a disadvantage, but this discussion claims that it is possible to win a battle without being stronger when you have a good strategy. Instead of fighting with strengths, use your wits: be the first to arrive at the battlefield to have more time to strategize. This opportunity allows you to observe the weakness of the enemy, and having that knowledge of their vulnerability makes all the difference in battle. Make sure that you figure out the enemy’s plan while concealing yours: divide their forces, obscure your target points, and make your enemy guess. Above all, don’t give them an opportunity to strike.

Similarly, fight in war like water: it avoids high places and flows downward, just as in war, you should avoid what is strong and target what is weak. This highlights the importance of strategy, as “all men can see the individual tactics necessary to conquer, but almost no one can see the strategy out of which total victory is evolved.” Since there are no fixed conditions in war, strategy must remain adaptive. A battle today differs from yesterday because circumstances are constantly changing; therefore, a strategy is only effective when it is suited and adapted to the situation at hand. Ultimately, although this principle was originally developed in the context of warfare, its emphasis on adaptability remains relevant in modern times, particularly in business and other competitive environments, where success depends on recognizing weaknesses and adjusting strategies in response to changing circumstances.

This session emphasizes that victory begins not with attacking an opponent, but with securing your own position against defeat. Rather than relying on reckless actions or assuming that you are already undefeatable, true mastery lies in strengthening your foundation, eliminating weaknesses, and patiently waiting for the right opportunity to act. Once your position is secure, you can observe your opponent and capitalize on the weaknesses they reveal themselves. In this sense, the opportunity for victory is often created by the enemy’s own mistakes.

This directly reinforces Sun Tzu’s concept of Strategic Timing, in which the wise fighter first ensures their own invincibility and only seeks battle when the conditions favor victory. Deception can further encourage an opponent to expose weaknesses or make mistakes, allowing victory to be achieved with minimal risk. In business, this means securing the company’s foundation, strengthening its systems, and protecting it from vulnerabilities before attempting to compete aggressively. Ultimately, victory does not always belong to the one who attacks first, but to the one who is prepared enough to wait until victory becomes inevitable.

This book is particularly valuable when you’re navigating the complexities of war—whether it refers to literal battlefields or the broader concept of conflict in any form. One of its key teachings is that “supreme excellence consists in breaking the enemy’s resistance without fighting.” This idea can be applied beyond warfare. In business, for example, it might mean managing communication effectively to ensure that your “opponent”, whether a rival company, a stubborn client, or even a resistant team member doesn’t resist your ideas or decisions.

To achieve this, clear and strategic communication is essential. If your message is unclear or misunderstood, the fault lies with you. You must ensure that your instructions are not only precise but also compelling enough to be followed. If your team repeatedly ignores or misinterprets your directives, it may signal a need for stronger leadership or even a change in leadership. As aspiring leaders, it is our responsibility to unite and guide others toward a common goal. After all, the “true object of war is peace”, and to achieve this peace, we must act decisively. Delaying conflict resolution only prolongs the struggle, leading to unnecessary losses.
Wars, whether literal or metaphorical, come at a steep cost. In warfare, this means depleting resources, manpower, and national strength, leaving a country vulnerable. Similarly, in business, unresolved conflicts create discomfort, breed inefficiency, and stall progress, making it harder to achieve long-term success. The book advises leveraging the opponent’s resources to your advantage while boosting morale to maintain motivation and focus. This isn’t about perfection; it’s about efficiency and results.
