I don’t think enough people talk about this.
Most founders I meet think they have a discipline problem. They do not. They are the only person in the building who knows how the thing actually gets done, and nobody ever wrote it down.

That is not a character flaw. That is a documentation gap, and it is fixable in an afternoon.

Which one is it for you.

Seven days. Everything wrath rimed.
Not a discipline problem. The work got bigger than what I had built to hold it, and I am the person who builds those for other people.

A full phone is not a sign that you are needed. It is a sign that nobody knows what they are allowed to decide without you.

Those are two completely different problems and only one of them gets solved by working more hours.

Every notification sitting there is a decision that had nowhere else to go. Answering faster just makes you a faster bottleneck.

The fix is not a system anybody will find impressive. One page that says what people can do without asking you. Three lines is enough to start. Everything under a dollar amount, just do it. Anything that touches a donor, tell me after.

Anything public with our name on it, ask me first.
Go look at your phone. Tell me what the top one is.

The org chart is the fastest diagnostic in the nonprofit sector and almost nobody draws it.
Not the one in the board packet. The real one. Six boxes, and in each one you write the person who actually did that work this week.
I did mine on a Sunday. My name was in every box. I had been calling that dedication for three years, and it was really just me being the only person who knew how. If I had gotten sick that week, six things would have stopped.
That page is not a failure. It is a starting list. Cross out your name anywhere it does not belong, and what you crossed out is the order you build in.
How many boxes had your name.

A founder got a quote last week, saw the total, and lost the entire day. Did not decide. Did not ask questions. Just sat with it.

I have had that day. Most of us have.

Here is what is underneath it. You are being asked to commit money to a permanent decision, and nobody ever wrote down what the organization actually needs. So there is nothing to measure the quote against, and every option feels like a gamble.

That is a structure gap wearing a price tag. You cannot budget your way out of not knowing what you need.

Before you answer the next quote, write one paragraph on what you are actually trying to fix. That paragraph is worth more than the comparison spreadsheet.

The most useful thing a board can do this quarter takes ninety minutes and one line on an agenda.
Not another report. One process documented, the one that scares you most if she is not there. A second set of eyes on the money. A calendar with the real deadlines where everybody can see them.
Then ninety minutes on what breaks if she is gone.
Four asks. That is a different organization.

Adding board members to an organization with no documented systems does not create governance. It creates more people who have to call her.

Seven board members overseeing work that only exists in one person’s head is not oversight. It is exposure.

Fix the structure and four people can do what nine are drowning in.

I build systems so the work can happen without me standing in front of it. That has been the whole point for twenty years.

Then eleven days ago I started posting my face every single day. Not for reach. I wanted people to know me and not just the thing I sell.

Here is what I did not expect. I like it. Not all of it. But some of it. And that is a strange thing to find out about yourself this far in.

Being the face was the hardest part of being an executive director. It was the hardest part of being a founder. So I decided it just was not mine, which is a very easy thing to decide when you never actually try.

Sometimes you just gotta get out here and try things.
